Enginuity's entire value proposition is built on transforming uncertainty into visibility โ surfacing what a CFO doesn't know about their own data. It would be hypocritical to build this platform without applying the same rigor to ourselves. This document maps what we know, what we know we don't know, and โ most critically โ what we might not even know to ask about.
The quadrant framework forces intellectual honesty. Every startup has blind spots. The ones that survive are the ones that name them before they become fatal.

We know Tableau is the visualization layer, but we don't know what's underneath. Could be QuickBooks, Sage, a legacy ERP nobody maintains, or โ worst case โ a patchwork of disconnected spreadsheets manually uploaded. The source system determines everything: what data Enginuity can ingest, how it's formatted, how frequently it updates, and whether CSV exports are even possible without manual intervention.
Week 1 of internship: conduct a full data archaeology audit. Map every system that touches financial data. Document export capabilities, update frequencies, and data formats. Design Enginuity's ingestion layer AFTER this audit, not before.
If the IT admin can't clearly articulate the data flow from transaction to Tableau dashboard within 30 minutes, the source systems are more fragmented than anyone realizes.
We know the CFO owns the P&L and 5-year plan, but at a family-founded company (Bob Buckley Sr., 1970), ownership dynamics may limit the CFO's authority. The CFO may need approval from the Buckley family to invest in new technology โ especially if there's an emotional attachment to how things have "always been done." The economic buyer and the decision-maker may not be the same person.
Position Enginuity's Phase 1 as zero-cost proof of value (Max is already there as intern). The ask isn't budget โ it's data access and 30 minutes of CFO time per week to review insights. Remove the budget objection entirely for Phase 1. Monetization conversation happens AFTER ROI is proven.
If the CFO says "I need to run this by..." or "let me check with ownership," the approval chain is longer than expected. Map it immediately.
At a $100โ150M company, IT may be 1โ3 people who are overwhelmed maintaining existing systems. They may view Enginuity as yet another demand on their limited bandwidth โ or worse, as a threat to their role as the gatekeeper of data. Even if they're willing, they may lack the technical capacity to set up automated CSV exports, manage firewall exceptions, or support a new data pipeline.
Make IT a hero, not a victim. Enginuity's CSV-based architecture is designed to be zero-burden on IT โ no API integrations, no system modifications, no firewall changes. Frame it as "we take the data you already export and make it smarter." If needed, Max handles the CSV exports manually in Phase 1 to eliminate IT dependency entirely.
Ask IT: "What's the easiest way to get a monthly CSV export of [X]?" If the answer involves a 3-week change request process, the deployment timeline needs to double.
We estimate $100โ150M total, but we don't know how it breaks down. If distribution is 80% of revenue and manufacturing is 10%, the shop-floor-focused intelligence we're leading with may not be where the biggest margin opportunity lives. The pillar split determines which Enginuity agent delivers the fastest ROI and therefore which story we tell the CFO first.
Build all three pillar views in parallel but launch with whichever pillar has the worst margin visibility (likely manufacturing โ highest labor variance risk). In Week 1 discovery, get the CFO to share even approximate pillar-level P&L splits. Even directional data ("manufacturing is about 20% of revenue but I worry it's breakeven") is enough to prioritize.
If the CFO can't quickly state pillar-level margins, that itself is the proof point โ "the fact that you can't answer that question in 10 seconds is exactly why Enginuity exists."
The 50,000 sq ft shop is unionized. Union collective bargaining agreements (CBAs) can restrict how labor data is collected, whether individual worker performance can be tracked, and what management can do with timecard data. If the CBA prohibits granular time tracking by job or restricts management's ability to use data for performance evaluation, Enginuity's labor variance analysis may be legally or contractually constrained.
Get a copy of the CBA in Week 1. Review data collection and monitoring clauses specifically. If individual tracking is restricted, aggregate to crew-level or shift-level analysis โ still valuable for the CFO without triggering CBA issues. Frame all outputs as "operational efficiency" not "worker monitoring." The CFO cares about job-level margin, not individual worker performance.
If the shop floor manager hesitates when asked "how do you track labor hours per job?" โ the CBA is in play.
Buckley offers "Project Estimation & Design Assistance" as a service. But we don't know the tools or methodology behind it. Is it a dedicated estimation software? Excel templates with historical rates? A senior estimator's tribal knowledge? If estimation is purely experience-based with no structured data, there's no "Quotes CSV" to ingest โ we'd need to create the structured estimation layer before we can compare it to actuals.
If no structured estimation system exists, start by building one. Even a simple "Estimation Capture Sheet" (product type, estimated hours, estimated materials, quoted price) creates the Quotes CSV from scratch. This is actually a value-add to Buckley โ Enginuity doesn't just analyze existing data, it creates data discipline where none existed.
Ask: "Can you pull up the last 10 quotes you sent out and show me what assumptions went into each one?" If the answer involves opening 10 different files in 10 different formats, there's no estimation system.
At this size and age (55+ years, $100M+), there's a high probability Buckley has been through at least one painful technology or systems implementation โ a botched ERP migration, a Tableau deployment that overpromised, a consultant engagement that burned budget without delivering. If that scar tissue exists, it creates an immune response to anything that feels like "another tech project."
Ask directly in Week 1: "What's the most painful technology project this company has been through?" Then explicitly differentiate Enginuity on every dimension where the previous project failed. If the last ERP took 18 months and $500K, Enginuity's "CSV exports, no integrations, insights in 30 days" pitch becomes viscerally compelling.
Eye rolls or sighs when you mention "data analytics" or "new system." Phrases like "we tried that before" or "the last guy said the same thing."
Making margin data visible creates winners and losers. The estimator whose quotes consistently lose money becomes visible. The delivery routes that bleed cash become visible. The manufacturer line that drives revenue but not margin becomes visible. People who currently benefit from opacity โ intentionally or not โ may resist the transparency Enginuity creates.
Deploy insights to the CFO ONLY in Phase 1. Don't broadcast department-level findings until the CFO decides what to share and how. Position Enginuity as the CFO's private intelligence layer, not a company-wide surveillance tool. Let the CFO manage the politics โ that's their job. Our job is to give them accurate data.
When you ask department heads for data access and they ask "who's going to see this?" โ the political map is revealing itself.
We assume there's enough historical data to build meaningful patterns and predictions. But what if Buckley only has 6 months of digital records? What if their Tableau instance was only set up last year? What if historical data was lost in a system migration? The Knowledge Graph needs volume to compound โ if the historical baseline is thin, time-to-value extends significantly.
Even 12 months of data is enough for meaningful variance analysis. If historical data is thin, reframe Phase 1 as "building the data discipline and collection infrastructure" with predictive modeling kicking in at Month 6. The value of real-time data cleansing and silo translation is immediate regardless of historical depth.
Ask the CFO: "If I asked for 3 years of job-level cost data, how quickly could you get it and in what format?" The answer reveals both data depth and accessibility.

Enginuity's core promise is "we'll show you the truth." But what if the truth is that a major customer โ one the CEO considers a personal relationship โ is consistently margin-negative? What if the truth is that the manufacturing pillar is a money-losing legacy operation kept alive for emotional reasons? What if the truth is that a senior estimator with 30 years of tenure is the primary source of margin erosion?
We can't anticipate which specific truth will be uncomfortable. But the structural risk is real: the tool's greatest value is also its greatest organizational threat. The CFO may love the data privately but be unable to act on it without creating internal conflict. Enginuity might deliver perfect intelligence that nobody is politically willing to use.
The CFO receives a weekly insight report and stops responding. Or responds but never asks follow-up questions. Or says "interesting" without requesting action. Engagement decay after initial enthusiasm is the signal that the data hit a political nerve.
Once people know their performance is being measured and compared, they change behavior. Some of those behavioral changes are desirable (estimators become more careful). But some are unpredictable and potentially destructive:

We cannot predict which behavioral distortion will emerge because it depends on individual incentive structures, personal relationships, and cultural norms we haven't observed yet. The act of measuring changes what is being measured.
Sudden changes in data patterns after Enginuity is deployed โ timecards become suspiciously uniform, estimates start clustering at exact round numbers, or data entry volume drops. These are signals that people are gaming the system rather than feeding it honest data.
Our entire model assumes that somewhere in Buckley's systems, the data we need exists in some form โ dirty, fragmented, or manual, but present. But what if critical business decisions are being made on information that was never recorded at all?

In these cases, there is no CSV to ingest. The data doesn't exist in dirty form โ it doesn't exist at all. Enginuity's ingestion layer assumes data exists and needs cleansing. The deeper risk is that the data was never generated in the first place. We don't know which data gaps fall into "dirty but findable" vs. "never captured." That distinction determines whether Enginuity is a cleansing tool or a creation tool โ fundamentally different deployment models.
In Week 1 discovery, for each of the 4 CSV streams, ask: "Can you show me one example of this data from last month?" If the answer is "we don't really track that," you've found the void. The void IS the finding โ and the value prop shifts from "analyze your data" to "help you start capturing the data you need to run this business."
All of our analysis assumes Buckley's business model is stable: distribute HVAC equipment, manufacture custom components, provide field services. But the HVAC industry is undergoing significant disruption โ heat pump mandates, electrification of buildings, VRF system growth, AI-driven building management systems, direct-to-contractor manufacturer sales channels. What if, during our deployment, a major manufacturer partner (say Greenheck, likely Buckley's largest line) decides to go direct-to-contractor? What if Massachusetts passes regulations that fundamentally change the commercial HVAC landscape?
We're optimizing the intelligence layer for a business model that may be mid-transformation. The CFO's 5-year plan may be obsolete before Enginuity finishes ingesting Year 1 data.
This one turns into an opportunity: if the market is shifting, the CFO needs Enginuity's cross-pillar intelligence more than ever. "You can't navigate disruption if you can't see your own margins clearly." Monitor manufacturer announcements, industry publications, and regulatory changes as external Knowledge Graph inputs.
